And within this approach, visual management is one of the most powerful pillars, because when things can be seen, they are understood; and when they are understood, they can be improved.

That said, moving from visual chaos to Lean order isn't always easy. It takes planning, judgement and, above all, a practical, consistent implementation adapted to each environment. Here's how to do it… without losing your patience along the way.

1. Visual Management: less PowerPoint, more shop floor

Before buying whiteboards or coloured vinyls, you need to understand what visual management really is: a tool for making what's happening visible, in real time, right where it happens.

A good visual Lean system lets anyone – even someone who has never worked on that line – know:

Which process is running.

Whether there is a deviation from the standard.

What to do if there is an incident.

And all of this must be obvious without having to ask or check manuals.

2. Start with the essentials: what isn't seen isn't managed

Many implementations fail because they start with sophisticated tools instead of the basics. Visual signage should start with the essentials: what lets people operate, correct and follow the flow without stopping production.

We mean:

Work standards on display.

Visual control of the shift and activity.

Simple compliance indicators (actual vs target production).

Well-defined routes and flows.

If an operator can't tell what to do, how to do it and when, just by looking around, something is wrong.

3. Colours, icons and formats: leave nothing to chance

The visual system has to speak a common language. It's not good enough for each manager to use their own colour codes or symbols. From day one, you need clear, shared rules:

Red for alerts or problems.

Green when everything is going to plan.

Blue for information or mandatory actions.

Yellow for warnings or caution.

The more universal and standardised that language is, the faster it will be interpreted and the better it will work. And remember: short text, clear symbols and formats that can be read at a glance, even on the move.

4. Standards within reach: don't let what matters sleep in a folder

A paper instruction kept in an office is useless on a production line. In Lean, standards must be available, visible and accessible at the exact point where they apply.

This can include:

Workstation diagrams.

Visible checklists.

Marking of tools and equipment.

Daily tracking boards.

Visual management turns the environment into an extension of the information, not a place where you have to go looking for it.

5. Involve the team from minute one

One reason many visual Lean systems fail is that they're imposed by management without considering the people who will actually use them.

If the team doesn't take part in designing the visual system, they'll most likely ignore it or change it on their own. On the other hand, when operators help decide what should be visible, where and how, commitment increases.

And that's not all: more effective solutions emerge, because they come from real experience at the workstation.

6. Visual Lean isn't about decorating the plant: it's about changing how you work

There are immaculately painted factories that don't work. There are whiteboards full of data that nobody checks. That's why visual management can't just be about looks: it has to serve continuous improvement.

Its goal should be to:

Make problems visible as soon as they appear.

Enable quick decisions.

Empower teams to act without depending on supervisors.

Clearly show both progress and failures.

If visual signage doesn't trigger action, it's just industrial decoration.

Visualise to improve

Implementing an effective visual Lean system isn't about buying materials, but about rethinking how information flows around the plant.

You don't need big investments to get started. Often, the simplest things – well thought out and well placed – are what really transform the way people work.

At Elipse Industrial, we help companies design and apply visual solutions that work: signage, supports, whiteboards, markings and everything needed so that visual Lean isn't just a nice concept, but a useful, living tool.

El Lean Manufacturing es más que una filosofía de trabajo: es una forma de ver la fábrica con otros ojos.
